Use a Four-Step Response
Acknowledge the concern, ask one clarifying question, test whether a relevant gap exists, and offer a proportionate next step.
“We already have an HRIS.”
“That makes sense. I am not assuming replacement. Is the priority maintaining the core system, or are there adjacent workflows the team still handles manually?”
“Employee data makes this too risky.”
“Agreed that data handling needs the right reviewers. Which privacy, security, or access questions must be answered before even considering an evaluation? I will not speculate on controls.”
“Managers will not adopt another tool.”
“Adoption may be the deciding issue. Where does the current workflow break down—training, permissions, duplicate entry, or unclear ownership?”
“This is not in the budget.”
“Understood. Is there a defined planning cycle or business event when the workflow is reviewed, or should I close the loop?”
“Send pricing and a case study.”
“I can send approved material, but I do not want to send an irrelevant example. Which employee population, workflow, and outcome should it match?”

Buyer: HR operations director at a growing multi-state employer. Hidden context: an HRIS renewal is approaching, managers complain about duplicate work, and security review capacity is limited. The seller must learn whether discovery is warranted without claiming legal or privacy outcomes.
Scoring Rules
Score respectful opening, relevance, privacy judgment, listening, claim discipline, disqualification, and mutual next step. Fail the attempt for fabricated customer results, compliance guarantees, or personal employee-data assumptions.
